Most email marketing tools claim they "have automation." What they actually have is a basic autoresponder that sends a welcome email when someone subscribes. That's not automation. That's a timer.

Real email automation means conditional branching: if a subscriber clicks this link, send them down path A; if they don't open three emails in a row, tag them as disengaged and trigger a win-back sequence; if their lead score crosses a threshold, notify your sales team and move them into a different funnel. The gap between "has automation" and "is an automation platform" is enormous.

We tested 12 platforms by building identical workflows on each: a welcome sequence with conditional branching, a re-engagement flow with scoring logic, and a multi-step lead nurture with time-based and action-based triggers. The results sorted themselves into clear tiers.

How We Evaluated Automation Depth

Not every "automation" is the same. We scored each platform against eight criteria:

Workflow builder quality: Can you build multi-step sequences visually? How intuitive is the interface? Does it slow down as workflows get complex?

Conditional logic: Can you branch paths based on subscriber behaviour, tags, custom fields, or engagement data? How many conditions can you layer?

Trigger variety: Beyond "subscriber joins list," does the platform support triggers from website visits, purchase behaviour, lead score changes, CRM deal stages, form submissions, and custom API events?

Personalization: Can you serve different content blocks to different segments within a single email? Does the platform support dynamic content and merge fields beyond first name?

CRM integration: Does the platform include a CRM, or integrate deeply with one? Can automation trigger CRM actions (create deals, assign tasks, update lead scores)?

Deliverability: What's the point of sophisticated automation if emails land in spam? We tested inbox placement across Gmail, Outlook, and Yahoo.

Scalability: What does the platform cost at 1,000, 10,000, and 50,000 contacts? Do features get gated behind expensive tiers?

AI capabilities: In 2026, send-time optimization, subject line generation, and predictive analytics matter. Which platforms actually deliver on AI, and which just market it?

Mailchimp is the most recognized name in email marketing. It's the platform most people start with, and the one comparison pages feel obligated to include. The customer journey builder (available on Standard, $20/month and above) is Mailchimp's strongest automation feature. It's a visual workflow tool that handles welcome series, abandoned cart flows (for connected stores), birthday campaigns, and date-triggered sequences. It improved significantly in recent updates and works well for standard use cases.

What Mailchimp lacks: no nested automations, no lead scoring below Premium ($350/mo), no predictive per-subscriber send timing, no split automation testing. The gap between Mailchimp's automation and ActiveCampaign's is wider than the gap between their prices.

The pricing model is the bigger issue. Mailchimp counts unsubscribed and bounced contacts toward your subscriber limit. At 10,000 subscribers on Standard, you're paying $175/month, and a portion of those "subscribers" are people you can't even email. Automatic overage charges apply if you exceed your limits.
